Short answer: sovereign AI for small business means the AI runs on a machine you own, inside your building, at a flat monthly cost. A lot of what is sold today as private AI fails that test. The fastest way to check is one question: where is the machine? If nobody can walk you to it, you are renting.

Here is a question that ends a lot of sales calls: where is the machine?
Every AI vendor now says private. Private workspace. Private instance. Private model. Then you read the fine print and the private thing lives in a data center in Virginia, Oregon or Ireland, on hardware you will never see, under terms the vendor can change next quarter.
That is not private in any sense a small business owner cares about. It is renting with a nicer word on the label.
Why the word "private" stopped meaning much
I spent 25 years running enterprise IT at Honeywell, Invensys and Schneider Electric across 15 countries. I learned one rule early: whoever holds the hardware holds the leverage.
When the hardware sits in someone else's building, three things follow. Your data travels there every time someone asks a question. The price is whatever they decide it is next year. And when you stop paying, you leave with nothing.
None of that changes because a vendor wraps your account in a separate login and calls it private.
What sovereign AI actually means
Sovereign AI is the strict version. The machine is in your office. The data stays in your building. The bill does not move when your team uses it more.
We use four tests. A system has to pass all four:
- You own the hardware. It sits on your premises and on your books. Leave us and it stays with you.
- No door into your network. It runs behind your firewall with no inbound port open to the internet. Nobody outside can log in, including us.
- Support without seeing your data. Health checks go one way, out, and carry numbers only. Files, prompts and records never go with them.
- A flat cost. No per query, per token or per user charges.
If a vendor fails test one, the other three do not matter much. The full definition, with the compliance details, is on our What is sovereign AI page.
The honest trade offs
Owning is not always the right call, and anyone who tells you otherwise is selling.
If five people only want a chat assistant for emails and marketing copy, a public subscription costs less. Keep renting. You will spend less money and nothing sensitive is at stake.
Sovereign AI also costs more up front. You buy the hardware before you see the value. And the very largest AI models only run in giant data centers. For drafting, summaries, document review and answering phones, the open models that fit on an office machine do the job well. For frontier research, they may not.
The math flips in three situations:
- Your data is sensitive. Patient charts, privileged files, tax returns, credit applications. One incident costs more than years of service.
- Your usage bills keep climbing. Seats, tokens, voice minutes and add ons grow with your business. A flat fee does not.
- The AI does real work. A system that answers every call at 2 a.m. is measured against the jobs you used to miss, not against a $20 chat subscription.
What it looks like in an office
Less dramatic than people expect. For an office of 5 to 25 people, it is usually one compact desktop machine on a shelf in a locked room. Power, a network cable, a door that locks.
Your staff reach it from their browser, their phone or the tools they already use. It drafts, reads, summarizes, books, follows up and reports. When a better open model comes out, it gets updated. The machine stays.
How we handle it
At TechFides we build your back office on hardware you own: phones, CRM, follow ups, paperwork and reports, with no per user licenses. A typical system goes live in about a week.
Pricing is public. Sovereign S is $5,000 to set up and $500 a month for up to 5 people. Sovereign M is $10,000 and $1,000 a month for a full team at one site. Sovereign L starts at $15,000 and $2,500 a month for multiple sites. The monthly covers support, updates and the changes your team will ask for as they learn the system. Cancel with 30 days notice and the hardware stays with you.
Not sure where you stand today? The AI Ownership Test takes two minutes and shows what you own, what you rent, and what renting costs you. For the full cost and hardware breakdown, read our guide to private AI for business.
Ask your vendor where the machine is. Then own your AI, on hardware you can point to.
